Find the source. It’s possible it had nothing to do with his responsibilities. 

Clear communication and setting proper expectations. Mentorship. Those are standard but help. 

Take them to lunch and straight up ask.

It's hard to know where a negative mindset comes from. It might not be work related at all. Start out just pulling them aside, maybe over lunch, and asking them straight up if there is anything you can help them with since they seem to be facing a lot. 

Either they need someone to ask them that or they might not have even realized what type of vibe they had been giving off. 

Also, how early are they in the role and what's their production like? One of the most negative people I know is also one of the hardest working people I know too, but he's probably a unicorn.

not much you can do about this other than help them realign to their goals. Why are they in sales? What do they want to achieve? A negative mindset will not get them there

these are alot of the things that cant really be taught but are the much more valuable things to be hired for. 

Get to the root of the issue, are they a narcissist? Is it the way they were raised? shift their paradigms. shift their perspective. get to the why they do things, show them the damages of living that way and what it will do to there goals. let them know it doesn't help them. etc. give them some tough love their father or mother may have never given them.

Growing up from a toxic-narcissitic family, who came from famine, everything was negative and toxic and there was no bright side. but that doesnt open up your opportunities, it doesn't allow you to step into your purpose, to take risks that are needed, to really believe in urself and succeed.
