My SDR won't stop spamming

I sell cybersecurity solutions to large enterprises.

Recently our team added and SDR. They're basically fresh out of school. Initially I was optimistic, as they seemed driven to succeed and eager to learn.

However, they've quickly adopted bad habits. Specifically they're bringing in 25+ contacts from LinkedIn (i.e. anyone with security or technology in their job title) and adding them to low quality automated sequences. The content is *really* bad and not relevant. Moreover the reliance on automation leads to mistakes (e.g. calling the company by its full legal name).

I meet with them regularly and have provided constructive feedback. Specifically: find a handful of relevant people at each account and do research to find a "hook". Then use ChatGPT or 30MPC frameworks to craft compelling personalized messages. I sent them some example emails I've used previously.

They seemed to take feedback well. Even mentioned during recent QBR how they want to slow down and be more surgical.

However the words and actions don't match.

They're still emailing 25+ contacts the same bad content.

They suggested they want to continue doing this while working the strategic angle.

Worth noting they've sent thousands of emails and have booked 0 meetings from outreach.

At this point they're just spamming my account. I'm genuinely concerned we're pissing people off and our domains are going to get blacklisted. And with such a small number of accounts I can afford to lose any.

I want to tell her to please remove all my accounts from automated sequences. They're paid on meetings booked and have no KPI metrics, so this won't ding their comp.

Is that too harsh? What would y'all do? Matter is complicated by the fact that we don't have an SDR manager at the moment.

Without an SDR Manager, you are the SDR's manager by default. And if this girl is right out of college, they don't know what to do and need daily care and feeding.
IMO, you need to be very specific here. Tell her what she needs to do and what not to do. Don't worry about her compensation. Because it sounds like the way she's doing it is not going to pay her anyway.

No management. They're trying to hire someone. In the interim they reports to a VP.

Not too harsh at all. This is a necessary first step.

If she doesn't comply, step 2 involves a computer smash.

You are giving solid advice. I think the gap may be in understanding how the SDR's comp plan is structured. If they plan is a volume play then they won't give a shit about quality since they are incentivized to spam.

Yep, I asked about this. She's only paid on accepted meetings. No activity based KPIs.

So use that as your lever. Frame your assistance around how it helps them make money.

If they donโ€™t give a shit then this is a generational problem. They are content making their base and need to be rolled out the door ASAP.

Yep, and I think you've been straight so far. Couple that with Pachacuti's observation about daily attention - you're going to have to be specific. She may be sending out those emails so she has some sense of checking off a box, but she's (obviously) going to have to stop. And she's going to have to listen to you tell her to stop, and take your direct advice. I'd go so far as to have her emails run past you for a check before she sends them, at least until she finds her footing, if you have the time to spare.

Unleash the spam cannons! Fresh grads need A LOT of SDR training. And if you want to reap the benefits probably need to give them more time. If cold emailing is the best way to meetings with your target market then youโ€™re going to have to actually do some email trainings. Like sit down and pick 2 accounts and write the email from start to finish.

No cold calling?
