"Sh*t Sandwich"

Happy Monday fam ๐Ÿ‘‹ Do you personally use sh*t sandwiches? Do you think it works well as a technique to deliver behavioural feedback or do you prefer to give straightforward feedback?


Ben Horowitz refers it on The Hards Thing About Hard Things that it's a method usually works but not when people are able to detect it and when it's used a lot.


For those who need the context, sh*t sandwich term is:

  • The manager begins with praise (first layer of bread)
  • then offers criticism (...sh*t)
  • then closes again with praise (second layer of bread)

supposedly making the negative feedback more palatable by sandwiching it between two compliments because essentially you're trying to show it's not personal, you're trying to give feedback about the situation

I think it works, since people can get defensive pretty quickly so putting a sandwich on it makes it easy to know they are not trying to be mean.

I do try to mix the good with the bad, that's for sure. And it's a technique that's been around for a while, just without the colorful name.

I've been taking on a bit of a training-type role lately. I've been the top performer for quite some time now and that has lead to folks asking me for feedback on what they are doing and even being asked by management to find some time to do this with folks.

I always start by telling them I am not going to cover what they are doing right and that the only way to get better is to be aware of what needs improved upon.

Then I let 'em fucking have it.

Iโ€™ve seen and heard this discussed by many lower level management people before. Typically find one area of criticism and two areas of praise. Praise at the end leaving the person feeling somewhat positive about the review/conversation.
I think it depends on who youโ€™re delivering it too just the same as sales and selling to the room.

I think the bigger issue is that criticism is usually not constructive. If managers, colleagues, friends, whatever offered criticism in a constructive manner then it would be received better by most people. Don't just tell me why I suck. Offer solutions on how to improve.

This is very true. There is a further section on the same book that I was referencing above which is anyway common sense, if you're criticising someone - honest intention should be that you want them to succeed and give guidance to how to improve. This applies to all human relationships basically not just the work etiquette
