What did your first 30-60-90 Days look like as a new Team Lead

I was promoted to Team lead for the company I work for (3 different organizations within the company)


I have had talks with the person who was leaving and our sales VP to create a game plan


First 30 - No Change, Just observe, get a sense of how each company operates, encourage authenticity, Work backwards from SQL's if needed

Days 30-60 - Use the observations from the first 30 days to see what can be improved/changed, get the ADR's input, have a list of 3 things to complete everyday

Days 60-90 - Start to implement the changes


Now this will be on top of the weekly 1/1's, bi-weekly team meetings, monthly meetings, OKR's. I am lucky enough that there is a really good system in place for me to just jump into, so there is not much I have to worry about.


I am still going to be continuing my duties as an ADR, but I will be spending 2.5 hours a day to Team Lead responsibilities

I was told, a while ago, that the secret to managing people is to set standards and refuse compromise.  I think it really is that simple.

Rather than implement changes and push through any negativity or hesitation of people that may have been your peers, ensure they understand what is expected of them by the organization and measure, measure, measure.  

Then, ask them what they propose to do in order to improve.  People will always support a strategy they were involved in creating.

Start working with your team immediately. Sit with them, watch them, learn what they are doing. It will help you pick up on where the team is at. Reflect on where they are at and where you need them to be, incorporate in your 90 day plan.

I have time set up for Monday to start doing this. I should have started sooner when I found out earlier this week, but I was kind of hesitant since the previous Team Lead was still there. I did not want it to seem like I was stepping on toes.

Observe first and Ask your team what they think can be improved. 
When you want to make changes, bring in the optionnof your team. Do they think it s possible and always ask WHY. 
When you change something tell them WHY. 
The WHY is crucial when you become a leader. If you re a first time manager, try not to be to micr manager (mistake a lot of first t  timers make). Give your team ownership of what they do and set ambitious goals. If they come with questions, let them first think of a possible solution. Give credit when they achieve them or do something right to achieve it. 
As a manager, you re the fireextinguigsher.

Always ask WHY. Love that. And let them try to answer their own questions first. Kind of like a therapist. Makes tons of sense. Have never heard the fire extinguisher metaphor before. Great advice.

What i follow :

0-30 days - Observe. Learn. Be as inquisitive (dumb?) as you can. Understand the status quo, people dynamics etc. And more importantly, make friends outside of your line function too. 

30-60 days - Relate your learning/observation to your experience and try to figure out what needs fixing. Formulate plans. Speak to people, get their soft buy in etc

60-90 days - Bring in the changes while not disrupting the culture or style of work too much. Fit into the team before you start making big changes. By now, you should have earned the trust and respect of your team.
