Managers- How do you meet with and coach your teams?

I am a first time manager and am curious to hear how other managers manage their teams.


-How often do you do 1/1s each week and for how long

-How often do you have team meetings

-How often do you do call reviews (1/1 vs group sessions vs full team)

-How many calls a week are you getting on


For more context 5/7 of my reps are new (within the past six months) and are ex BDRs and I have two brand new outside hires that have about 5-7 years of experience.

One on one for the big review once a month. Forecast calls are every Monday.

-How often do you do 1/1s each week and for how long: Once a week for 45 minutes. Anything more will come off as micromanagement. Give your reps the room to make mistakes and fix them during your 1:1 sessions.

-How often do you have team meetings: Twice a week. Weekly kickoff that is 30 minutes long and a week-close that is 30 minutes long. Mondays are for outlining changes or updates based on management-level meetings and Fridays are used to break down the week and recognize success/air out the needs for help for each rep.

-How often do you do call reviews (1/1 vs group sessions vs full team): Bi-weekly 1:1 call sessions (in addition to the 1:1). Pick a call, rep and myself review it ahead of time, and we leverage that time to pick out a strength, a weakness, and where we can improve for the next call.

-How many calls a week are you getting on: As few as possible. If I cannot exact a result or change on the call, then please do not invite me. It makes the rep look weak, and gives off the vibe that management runs the show and not the individual reps.

Weekly updates to my Manager, though I pull him in on any opportunities where I may need approvals throughout the week. 
Though from my experience it is very hands off and I'm not helped much. 
I would rather have 2 times a week for team calls or 1/1s. 

I'd say see how tight you can track metrics while not being a micro manager. Ask everyone how you can best help them and then do that. lol

But everyone should feel empowered and supported (especially if they are remote).
